So how does it work?
In my naive mind there would be some initial devices on the initial
ramdisk, then at some point things are switched over to my /dev on HD. I
just don't know exactly when udev steps in.

I don't use a ramdisk. I think the boot device is hardcoded in the kernel image (or else supplied by the bootloader).


Any pointers to where I can find out?

I wish I knew. Besides debian.org, you might try sites like www.debian-administration.org and www.debianplanet.org. Let me know if you find anything.
