OK, this is the second reply to my own email..

Good news, I think, turns out that 
convmv -f cp850 -t utf8  --replace -r /home --qfrom --qto --notest
actually _does_ work very fine, now they see the umlauts in w98 and xp, 
and also in linux(gui X), but not on the console :-(

I removed all references to unix charset and display charset in 
smb.conf, which means it uses utf-8.

locales is configured to use de_DE.UTF-8@euro

So, at the moment everybody is happy, except the terminaljunkie.
