Disaster strikes on update of kernel-image-2.4.19-k7

I have updated my unstable which caused it to load a new version of the kernel 
image package.

I followed instructions and moved the old version of the module directory out 
the way and it has placed a new copy there.

However when I boot, ther is something wrong with the initrd image (I think) 
because during boot I get

pivot_root: No such file or directory
followed by
/sbin/init: cannot open dev/console
at which point the kernel panics and goes no further.

I am struggling with understanding how initrd works.  According to the 
document /linuxrc script is run  but all that does is poke around with 
/proc/sys/kernel/real-root-dev - I can't see how it calls pivot_root (or 
indeed the other scripts which load the ext3 filesystem module for the root). 
If I can't get this I have no hope of tracking this problem - can someone 
explain.

[Fortunately I also had an old version of the kernel lying around and a means 
to select in in lilo - so at least I can get mail up and running again to 
ask]
