How do you get crypto working with kmail?

I've been tinkering  with it for months, but I cannot get GPG crypto working 
in KMail.  I have GnuPG installed, and I can encrypt, sign, verify and 
decrypt messages from the command line, but I can't get KMail to do it.   I 
keep getting errors like no  passphrase (It doesn't give me any opportunities 
to enter a passphrase) or no plugin found errors.

How do you get crypto working in GPG.  I'm tired of fscking around with it.  
Is it broken?  If it's broken, when will it be fixed?   I want crypto!
