OK, it was too big,

I've rebuilt the image and it now loads, but hangs before it loads the kernel 
or does anything, it looks identical to what happens when I load the
2.4.18 kernel.

I've looked at the mkinitrd.conf file and it has 
MODULES=most
DELAY=5
ROOT=probe
UMASK=022
MKIMAGE='mkcramfs %s %s > /dev/null'

I guess the initrd image needs the ncr5c8xx and ext2 module to
be able to load my kernel , but I don't even see any proof of initrd
running.

I haven't used initrd on any of my alpha's so I don't know what it
is crashing on exactly, but it hangs badly. 
I can send the exact messages before the line of dashes is printed if you 
want , just let me know.
